We refer engineers into hiring processes every week. Some update us when they accept an offer. Others go quiet mid-process, and when we follow up, the story is almost always the same: the company they wanted moved too slowly, and a faster one got there first. The preferred candidate accepted on day 22. The slower company was still coordinating round three.
Tech unemployment fell to 2.9% in June, against a national rate of 4.2%. More than 600,000 tech roles are actively open right now. A strong engineer with current production experience is fielding outreach from multiple companies simultaneously and making decisions on their own timeline. A 60-day hiring process was workable when candidates were waiting. Most are not waiting anymore.
Most teams measure hiring cost as recruiter fees plus interview hours. The number they miss is what an unfilled seat costs every single day it stays open.
An unfilled tech role runs approximately $500 per day in lost productivity. That is fully loaded salary divided by working days, plus the cost of work that gets deferred onto people already at capacity. At the industry average of 48 days to fill a backend engineering role, the vacancy penalty is $24,000 before any recruiting fee is counted. A DevOps search averaging 60 days costs $30,000. While your recruiting coordinator is chasing a tech lead for availability in week five, the candidate is in round two with a company that scheduled all four rounds in a single week and sent an offer on day 18. The candidate liked you. They would probably have chosen you. The failure rarely happens in a single dramatic moment. It accumulates across four specific points that most teams never examine directly.
The companies closing senior engineering roles in two to three weeks are not cutting corners on evaluation quality. They have made one decision that most teams avoid: internal alignment happens before the req opens, not during the process.
The hiring manager, the engineering lead, and the budget owner agree on what the role actually is, what the first 90 days should accomplish, and what the compensation range will be for the right person. That conversation happens before a single candidate is contacted. When it happens after, the process bends around it and everyone loses time, including the candidate.
From there, the mechanics are straightforward. Rounds run in parallel rather than sequentially. A candidate who clears a strong technical screen on Monday gets their system design and team fit interviews scheduled for Wednesday and Thursday. The debrief happens Friday. An offer goes out the following Monday if the candidate clears. That is a 10-day process from first call to offer. It requires calendar discipline and organisational commitment to move decisively. Most teams are capable of it. Most default to a longer process because nobody has made moving fast an explicit priority.
The teams that make it a priority consistently get the candidates who had multiple options. The teams that defer to their default process consistently get whoever was still available after two months.
